Conquality Drives Quality System Transformation in EPC Project: Progress and Future Plans

The Conquality team is actively implementing a quality system transformation within a large-scale EPC project. This initiative goes far beyond updating documentation — it represents a fundamental restructuring of processes and cross-disciplinary interactions, spanning from project initiation to commissioning. Below we outline the progress achieved to date and the actions planned for the coming months.

Current Achievements

  • Workshops with Key Departments
A series of workshops were conducted with representatives from Sales, Project Services, Engineering, Procurement, Construction, and Commissioning. This format enabled the identification of practical challenges and established a common understanding of the current state of quality processes.
  • Action Plan Development
Based on the workshop results, a three-month action plan was developed. It defines the key initiatives, assigns responsibilities, and sets implementation deadlines.
  • Document Management Optimization
Initial practical steps focused on improving transparency and efficiency in document management, laying the foundation for further systemic changes.

Planned Initiatives

As part of the approved action plan, the following initiatives are scheduled:

  1. Comprehensive Gap Analysis

A detailed review of non-conformities will be performed across the following key areas:

  • supply chain control and incoming material quality
  • inspection activities at all project stages
  • completeness and reliability of document management
  • cross-disciplinary communication and information exchange.

The analysis aims to identify bottlenecks and high-risk areas with potential impact on project schedule, cost, and quality.

  1. Implementation of Quality Gates
Quality Gates will be embedded at critical stages of the project lifecycle. These checkpoints will enable timely verification of deliverables, prevention of error accumulation, and alignment across all stakeholders.
  1. KPI Revision
Key Performance Indicators for engineering and construction teams will be reviewed and updated. The revised KPIs will account not only for task completion speed but also for quality levels, process transparency, and timely response to non-conformities.
  1. Internal Audit Relaunch
The internal audit system will be modernized with an emphasis on team development and support. Audits will serve as a proactive tool to prevent issues, allowing early detection and resolution rather than retrospective problem recording.
  1. Role-Specific Questionnaires for Engagement
Each department will receive tailored questionnaires reflecting its specific areas of responsibility. This approach will ensure systematic identification of weaknesses and provide targeted recommendations for process improvement.
  1. Redefining the Role of Quality
The quality function will be reframed as a value-adding element throughout the EPC project lifecycle. Focus areas will include prevention of non-conformities, data transparency, and effective cross-functional collaboration.

Key Takeaway

Quality transformation begins with thorough analysis and active stakeholder engagement. The workshops, action plan, document management improvements, and upcoming NCR training have already laid the foundation for sustainable change. The initiatives planned for the next three months will further enhance process maturity and strengthen corporate accountability.
